AI Is Not Big Brother. It’s Your Big Mother.

Your company’s real AI risk isn’t obsolescence. Neither is yours. It’s cognitive surrender.

Everyone got the AI dystopia wrong. We spent years preparing for Big Brother — the machine that surveils, records, and penalizes. We took courses, brought in experts, wrote policies, retained privacy counsel, and congratulated ourselves on having managed the AI risk.

Meanwhile, something softer crept in.   The AI risk we may be underestimating isn’t just Big Brother – it’s Big Mother taking care of us so well that we stop thinking for ourselves. It looks after you the way a Big Mother does. It completes your sentences. It streamlines your emails. It reminds you of what you forgot, writes what you dreaded, and tells you your idea is indeed brilliant. It tells you what you want to hear. It congratulates you for being amazing. It asks nothing of you — except that you stop doing things for yourself.

And if you let it, it’ll do the grunt work like any great executive assistant. That’s a real opportunity.

Surrendering to AI is the risk no one’s writing policies on. It’s the one hiding in plain sight — doing its damage precisely because no one’s watching for it. As I say in my presentations: “AI is a tool… until you become the tool.”

Offloading vs. Surrender

There’s a distinction I want you to understand: cognitive offloading versus cognitive surrender.

Smart professionals have always offloaded. You don’t memorize case law; you know how to find it. You don’t do long division; you use a calculator and then check whether the answer feels right. The thinking stays yours — the tool just does the heavy lifting. Offloading makes good people quicker. Here, AI remains a tool.

Surrender is another thing entirely. Surrender is when wisdom and judgment leave the room, and no one notices the change. The analyst who can no longer explain the analysis. The manager who preps for a hard conversation by prompting for it and walks in with a script… but no read on the room. The lawyer — and yes, I’ve seen this — who files the brief with the hallucinated citations because checking felt optional and time-consuming.

The results look identical to offloading. What’s underneath is not. Here’s where the damage accumulates:

  • The judgment gap goes invisible. Two analysts turn in identical work; one understands every line, one couldn’t defend a word of it. Nothing on the deliverable tells you which is which — until the day a client, a regulator, or a board member asks the follow-up question.
  • Errors stop getting caught. The machine is confidently wrong maybe five percent of the time. Offloaders catch it because they’re still checking. Surrenderers ship it, because the whole point of surrendering was to stop checking.
  • Your bench stops developing. Judgment was always built the hard way — by junior people struggling through work slightly above their level. Hand that struggle to the machine and you get faster deliverables now and no senior people in a two years. You’re eating your own farm team.
  • Institutional knowledge quietly walks out. When the reasoning lives in the prompt instead of the person, it isn’t yours. It doesn’t stay when they leave, it can’t be taught to the next hire, and it never becomes the thing that actually compounds — your company’s accumulated wisdom and judgment.
  • Accountability gets slippery. “The AI generated it” becomes the new “I was just following the process.” When no human fully owns the reasoning behind a decision, no one can be held to it.

The people underneath these results can no longer tell you whether the answer feels right — because that instinct only comes from doing the work and asking questions, and they stopped doing both.

Surrender Is a Leadership Issue, Not an IT Issue

Here’s what I see happening in companies, and to individuals, right now. Leadership pays for the AI tools. IT deploys them. Adoption gets measured in licenses and logins. And the real question — is this making our people sharper or hollower? — belongs to no one.

The workers, meanwhile, self-sort with no guidance. Some become offloaders: they use the tools to do more of their best thinking. Some quietly surrender: same deliverables, less understanding, and a growing private fear that they’re becoming replaceable — a fear they are, ironically, accelerating. Your org chart doesn’t tell you which is which. Your results in two years will.

The fix isn’t a software feature. It’s an old-school management practice: ask your people to question and explain their work. Not to catch them — to keep those muscles alive. Make “what questions do you still have” and “walk me through your reasoning” a normal sentences in your company again. The teams that keep humans in the loop for wisdom and judgment, while machines do the heavy lifting, will win this era. The teams that measure adoption by logins will find out too late that the licenses were the cheap part.

The Question to Ask This Week

Pick one deliverable your team produced with AI’s help. Sit down with the person who made it and let them walk you through it — the questioning, the reasoning, the tradeoffs, what the machine got wrong that they caught. If they light up, you’ve got an offloader, not someone who surrendered. Promote accordingly. If they can’t, you’ve just found the beginning of a problem while it’s still small enough to fix.

Big Mother means well. She always does. But a good mother knows the goal is a competent adult, not a dependent one. Run your company — and your own thinking — the same way.
